The field staff route plan template every Indian distributor and MFI branch needs
A copy-ready weekly route plan template for FMCG distributors, MFI branches, and SHG federations — with the six columns that actually matter and a downloadable spreadsheet.
Most Indian field-ops teams still plan routes in a WhatsApp group or on the back of a receipt book. It works — until it doesn't. When a staff member leaves, when a route needs to be rebalanced, or when a supervisor asks "why did we skip Sector 12 for three weeks," the informal system falls apart.
This is the six-column route plan template we recommend for distributors, microfinance branches, and SHG federations. Copy it, adapt it, use it in Excel or Google Sheets today.
The six columns that actually matter

The trap is adding more columns. Frequency, travel time, contact person, phone number — all useful, but they belong in the customer master, not the route plan. Keep the route plan skimmable.

Save one row per officer-per-day-per-cluster. Not one row per customer.
The rebalancing rule
Every 30 days, check:
- Officer load balance: no officer should have >120% of the average expected collection
- Coverage frequency: every cluster visited at least once per week (twice for high-priority)
- Rotation: any officer covering the same cluster for >6 months rotates to a new one (fraud prevention — see our BC agent fraud patterns post)
Common mistakes to avoid
Planning by customer, not by cluster. If your route plan is 400 rows of individual customer names, the officer will ignore it and pick their own order. Plan clusters; let the officer pick order within a cluster.
No expected value. "Visit these 20 customers today" has no outcome. "Collect ₹35,000 across these 20 customers today" tells the officer which two are non-negotiable.
Static routes. Routes that never change reward relationship theft (officers "owning" customers), skimming, and route drift. Rotate.
No priority tier. When an officer runs out of time (they always do), they need to know which stops to protect. High-priority stops get the last hour.
